Talk to agencies
15-minute calls with owners and operators. A couple of questions about their stack and where it leaks. I'm not recommending fixes — just listening.
Current phase. Not a sales call.

Make sense of it
Cluster the friction patterns, throw out hypotheses that don't survive contact with the data, write up the map.

Design the architecture
Sketch the reference architecture for what better looks like. Engineering design. Nothing sold or shipped yet.

Maybe build it
If the first three phases say yes, we move to production. Terms get figured out then. No promises about timing.
